Building a great IT team is the highest-leverage thing an IT manager can do. A well-structured team with clear ownership and strong onboarding multiplies your department’s output and resilience. One strong hire compounds over years. One bad hire costs months of management time and damages team morale.
The structure, hiring process, and onboarding program you build define what your team can accomplish long after any individual contributor’s contributions fade.
Designing Your Team Structure
Before hiring, define what the team needs to accomplish and map roles to functions. Common IT team structures:

Avoid listing 12 required certifications for a role that needs two. Inflated requirements reduce applicant quality by filtering out strong generalists.
Interviewing for IT Roles
Structure your interview process to evaluate technical skill, communication, and culture fit separately. A useful three-stage process:
- Recruiter screen — confirms baseline qualifications, comp expectations, and availability.
- Technical assessment — scenario-based questions, a take-home task, or a live troubleshooting exercise. Avoid trivia. Evaluate problem-solving process, not memorized answers.
- Panel interview — a senior technical peer and one stakeholder assess communication, collaboration, and judgment.
Document evaluation criteria before interviews begin so all candidates are scored consistently and your decision survives a legal challenge.
Onboarding That Reduces Time to Productivity
Poor onboarding wastes months of ramp-up time and signals to new hires that the organization is disorganized. Build a 30/60/90-day onboarding plan for every IT role.
- Day 1: accounts provisioned, equipment ready, manager introduction, team meeting.
- Week 1: shadow existing team members, review runbooks and network diagrams, read key policies.
- Day 30: owns at least one recurring task or system independently.
- Day 60: completing tickets and projects with minimal supervision.
- Day 90: identifying process improvements and contributing to team documentation.
Assign a dedicated onboarding buddy. New hires ask low-stakes questions of peers that they would not ask their manager.
Retaining IT Talent
Turnover in IT is expensive. Replacing a mid-level engineer costs 50 to 200 percent of annual salary when you factor in recruiting, ramp-up, and lost productivity. Retention levers that actually work:
- Clear career path: people leave when they cannot see how to grow where they are.
- Reasonable on-call burden: chronic overtime and excessive on-call rotations are the top driver of IT burnout.
- Learning time: budget for certifications, conferences, and side projects. Teams that grow together stay together.
- Psychological safety: a team where engineers can flag problems and propose changes without fear of blame retains talent that average teams lose.
